Guide · Missed calls

How much do missed calls cost your business?

Missed-call cost = missed calls × share that are real new-job inquiries × share that would have booked × average job value. Example: 15 missed calls a week × 60% × 40% × $350 average HVAC repair = $1,260 a week, about $63,000 a year. Arifwork's free ROI calculator runs the same math with your own numbers.

Key points

  • Formula: missed calls × real inquiries × booking rate × average job value.
  • Not every missed call is a lost job, so discount spam and existing customers.
  • Example HVAC shop: about $63,000 a year from 15 missed calls a week.
  • Big-ticket trades like roofing lose more per call, even at low close rates.
  • Pull your real missed-call count from your phone system before guessing.

What is the formula for the cost of missed calls?

The cost of missed calls is the revenue from the jobs those callers would have booked. Use four numbers:

  1. Missed calls per week, from your phone system's call log.
  2. Share that are real new-job inquiries. Remove spam, vendors, existing customers checking on a job, and people who called back and reached you.
  3. Share that would have booked if someone had answered. Use your normal booking rate on answered calls.
  4. Average job value. Your average first ticket, not your best job.
Weekly loss = missed calls × real inquiry share × booking rate × average job value

Multiply by 50 working weeks for a yearly figure. If you want profit instead of revenue, multiply the result by your gross margin. The missed-call revenue calculator does this for you.

Keep assumptions conservative. The examples below deliberately discount every step, so the real number for a busy shop may be higher.

How many calls do businesses actually miss?

It varies widely, which is why your own call log beats any average. The published numbers come from different methods:

SourceWhat it measuredFinding
CallRail benchmark (Jan. 2025)1.1 million conversations on its platform14% of home services calls missed; 28% legal; 9% real estate
CallRail consumer survey (Sept. 2025)1,000 U.S. consumers, self-reported78% have abandoned a business after an unanswered call; 21% immediately call another business; 42% leave a voicemail
411 Locals (Jan. 2016)85 small businesses tracked for 30 days37.8% of calls answered live; 37.8% went to voicemail; 24.3% got no response

The 411 Locals study is ten years old and small, so treat its 62% unanswered figure as a rough signal. CallRail's data skews toward businesses that already track calls, which likely answer more often than average. Either way, the survey answers point the same direction: most callers won't wait for you. For how fast response needs to be, see speed-to-lead statistics.

Worked example: what do missed calls cost an HVAC company?

Example: an HVAC company that misses 15 calls a week loses about $63,000 a year in first-visit revenue, under conservative assumptions.

  • Missed calls: 15 a week, mostly while techs are on jobs or after 5 p.m.
  • Real new-job inquiries: 60%, so 9 calls.
  • Would have booked: 40%, so 3.6 jobs.
  • Average job value: $350, Angi's reported national average for an HVAC repair as of August 2026.

15 × 0.60 × 0.40 × $350 = $1,260 a week. Over 50 weeks: $63,000 a year.

That still undercounts. It ignores the replacement jobs that start as repair calls (Angi lists AC replacement at $3,800 to $7,500) and the maintenance agreements a first visit can turn into. And if your call volume spikes in heat waves and cold snaps, that's exactly when the team has the least time to answer. More on that in AI receptionist for HVAC companies.

Worked example: what do missed calls cost a plumbing company?

Example: a plumbing company that misses 12 calls a week loses about $54,000 a year, even using a modest average ticket.

  • Missed calls: 12 a week.
  • Real new-job inquiries: 60%, so 7.2 calls.
  • Would have booked: 50%, so 3.6 jobs. We assume a higher rate than HVAC because many plumbing calls are urgent.
  • Average job value: $300, inside HomeAdvisor's typical plumber job range of $175 to $450.

12 × 0.60 × 0.50 × $300 = $1,080 a week. Over 50 weeks: $54,000 a year.

The upside case is bigger. One water heater replacement averages $1,348 nationally per Angi, so a single lost replacement call each week adds roughly $67,000 a year on its own. See AI receptionist for plumbers for how those calls get answered and booked.

Worked example: what do missed calls cost a roofing company?

Example: a roofing company that misses just 5 calls a week can lose about $95,000 a year, because one replacement is worth so much.

Roofing has an extra step, the inspection, so the formula gets a close rate:

  • Missed calls: 5 a week.
  • Real new-job inquiries: 50%, so 2.5 calls.
  • Would have booked an inspection: 40%, so 1 inspection.
  • Inspections that close: 20%, so 0.2 jobs.
  • Average job value: $9,524, Angi's national average for a roof replacement.

5 × 0.50 × 0.40 × 0.20 × $9,524 = $1,905 a week. Over 50 weeks: about $95,000 a year.

After a hailstorm the stakes jump, because a homeowner who can't reach you can simply call the next roofer on the list. See AI receptionist for roofing companies.

How do the three examples compare?

The lower the job value, the more calls it takes to hurt. The higher the job value, the more one missed call costs.

Trade (illustrative)Missed calls/weekJobs lost/weekAverage job valueLost revenue/year
HVAC153.6$350$63,000
Plumbing123.6$300$54,000
Roofing50.2$9,524$95,240

The formula leaves out a few costs that are real but harder to price: ad spend already paid to make the phone ring, repeat business and referrals from a customer you never met, and reviews that never get written.

How do you find your own numbers?

Pull a month of call history and count. Ten minutes with real data beats any industry average.

  1. Export your call log from your phone provider for the last 30 days.
  2. Count calls marked missed, unanswered or sent to voicemail. Note the time of day.
  3. Remove repeat calls from the same number on the same day, plus known spam.
  4. Spot-check 20 missed numbers: were they new customers?
  5. Use your average first-visit ticket from your invoicing or field-service software.
  6. Put the numbers into the ROI calculator.

Check whether missed calls cluster at lunch, in the last hour of the day, in the evening or on weekends. The pattern tells you whether you need overflow help, after-hours answering, or both.

How do you stop losing those calls?

Respond to every missed call within minutes, every time. You have four practical options:

  • Answer more calls yourself. Free, but it pulls techs off jobs and stops at bedtime.
  • Missed-call text back. An automatic text keeps the lead warm. See how to set up missed-call text back.
  • An answering service. Humans take messages, priced per minute or per call.
  • An AI employee. Arifwork's Ava calls the missed caller back within seconds, answers questions, books the job and texts a confirmation, any hour. Max replies to texts and chats the same way. See missed-call text back.

Whichever you choose, compare its monthly cost to the number from your formula. To see how Arifwork would handle your calls, book a demo.

Frequently asked questions

What booking rate should I assume for missed callers?

Use your booking rate on answered calls, then shade it down. If you book 60% of answered calls, 40% to 50% is a reasonable conservative assumption for missed callers you reach quickly.

Should I use revenue or profit?

Revenue shows the size of the leak. Profit shows what it's worth to you. Multiply the revenue figure by your gross margin if you want to compare it to the cost of a fix.

Do callers leave voicemails?

Some do. In CallRail's 2025 survey of 1,000 U.S. consumers, 42% said they leave a voicemail when a business doesn't answer, and 21% said they immediately call another business.

Is the '62% of calls go unanswered' statistic accurate?

It comes from a 2016 study by 411 Locals that tracked 85 businesses for 30 days. It's real but small and dated, so measure your own rate instead of relying on it.

How quickly do I need to call back?

As fast as possible. Research on web leads shows contact odds drop sharply within the first hour. Our speed-to-lead guide covers what the studies measured.
